Last week, I wrote in [Fast Company](https://www.fastcompany.com/91522313/the-best-store-in-the-world-knows-you) that the future of commerce shifts from browsing to conversation — from static storefronts to agent storefronts, from generic discovery to brand-owned advisors, and from the face as novelty to the thinking underneath as the real moat.

Since then, the production side of that shift has become even more tangible. Tools like Seedance 2.0 and the broader stack around platforms like HeyGen are making cinematic shots, avatars, reference-driven scenes, and faster creative assembly dramatically easier.

That matters. But it is still not the whole story.

Most commentary on AI avatar platforms is still stuck at the product-comparison layer: which one looks more realistic, which one has better templates, which one is better for training, marketing, or localization.

Those questions matter. They are also too small.

What platforms like HeyGen and Synthesia actually signal is something larger: **communication itself is becoming software-defined.**

The polished spokesperson video, multilingual explainer, training module, executive update, and personalized sales message are no longer just media outputs. They are increasingly programmable systems. Once communication becomes programmable, the conversation moves beyond content creation into architecture, workflow design, governance, and operating leverage.

That is why this category deserves more serious attention than it usually gets.

## The Operating Model Split

On the surface, HeyGen and Synthesia can look like adjacent tools competing for the same budget line. In practice, they increasingly pull toward different operating models.

HeyGen is increasingly associated with avatar realism, expressive presentation, and flexible creation. Synthesia tends toward structured enterprise use cases, stability, and organizational deployment at scale.

That difference is not just aesthetic or interface-level. It reflects a broader split in the market between expressive communication systems and governed production systems.

For leaders building in this space, the real question is not which avatar looks best in a demo. The real question is which communication workflows are becoming software-defined, and which of those workflows deserve to be redesigned now that high-quality synthetic presentation is viable at scale.

Training, internal comms, enablement, localization, product explanation, and customer support all begin to look different once video is no longer gated by cameras, crews, calendars, and reshoots.

For developers, the more interesting future begins when these tools stop being destinations and start becoming infrastructure. Once avatars, voice, and motion are exposed through APIs, connected to enterprise systems, grounded in real context, and constrained by roles and permissions, they become a new interface layer rather than a standalone novelty.

For founders, the takeaway is just as clear: this is not a prompt to build another thin wrapper around generation. It is a prompt to recognize that raw media generation is getting cheaper, faster, and more accessible, which means durable value is moving up-stack into orchestration, governance, workflow integration, domain context, and distribution.

When a capability becomes widely available, the advantage shifts to the teams that know how to compound it.

## The Stack Keeps Widening

Seedance 2.0 makes that trajectory harder to ignore. What matters is not just that it is another impressive model release. What matters is that it reinforces the move from single-purpose generation toward a broader multimodal production stack.

The direction is clear: **we are moving from "generate a clip" toward "direct a system."**

That shift has technical consequences and market consequences.

Technically, it means synthetic media is becoming less about one-off output and more about controllable pipelines that can absorb references, intent, style, timing, and motion inside a single workflow. Commercially, it means the market is splitting into at least two major lanes: one optimized for enterprise communication and synthetic presenters, and another optimized for multimodal creative production, previs, cinematic ideation, and higher-order storytelling workflows.

This is where many teams will make the wrong move. They will treat all of this as one big category and collapse important distinctions between communication systems, storytelling systems, and community systems.

That is a mistake.

Not all media is doing the same job. Not every workflow should be judged by the same standard.

## And Then NVIDIA Dropped Lyra 2.0

While this essay was being drafted about avatars, video pipelines, and the production stack taking shape around them, NVIDIA released Lyra 2.0 — a framework that generates explorable, persistent 3D worlds from a single image.

Not a clip. Not a styled render. A navigable 3D environment with spatial memory, geometric consistency across revisits, and export-ready meshes for physics simulation and embodied AI.

The technical advances are specific. They solved spatial forgetting — the system maintains per-frame 3D geometry so that when a camera returns to a previously generated area, the environment is still there, consistent and intact. They solved temporal drifting — quality holds across long generation horizons because the model trains on its own degraded outputs, learning to self-correct rather than propagate errors. The result is a system that produces simulation-ready 3D Gaussians and surface meshes from a single photograph.

This matters because it extends the thesis of this essay into new territory.

HeyGen and Synthesia signal that communication is becoming software-defined. Seedance 2.0 signals that cinematic production is becoming software-defined. Lyra 2.0 signals that space itself is becoming software-defined.

The production stack is not just about who can render a face or direct a sequence anymore. It is now about who can generate a place. And once environments are generatable from a single image, the implications reach previs, game design, architectural visualization, embodied AI training, immersive experiences, and cinematic worldbuilding simultaneously.

We are no longer moving from "take a photo" to "generate a video." We are moving from "generate a clip" to "direct a system" to "generate a world."

The same principle holds at each step. Raw generation gets cheaper. Value moves up-stack. The teams that compound these capabilities with orchestration, domain context, taste, and governance will build durable advantage. The teams that treat each release as a standalone novelty will keep chasing the next demo.

## The Human Question

Our view is not that synthetic media is inherently good or bad. Our view is that discernment matters.

The real question is what must remain human for the thing itself to stay true.

Some categories benefit enormously from synthetic substitution or AI-assisted production, especially when the goal is speed, scale, consistency, localization, accessibility, or lowering the barrier to entry for smaller teams. In those cases, these tools can be a genuine unlock.

That matters because it expands creative capability beyond heavily capitalized teams. Historically, premium media production has been dominated by companies with budgets, crews, equipment, and infrastructure that smaller entrants simply could not match. As multimodal production systems improve, solo creators and small studios gain access to capabilities that once belonged almost exclusively to heavily capitalized incumbents.

That creates more room for experimentation, more equitable participation, and more creative range for teams that would otherwise be excluded by cost structure alone.

But leverage is not the same thing as wisdom.

The fact that a workflow can be synthetically substituted does not mean it should be. Some things lose their meaning when they stop being human. Community is one of them. Certain forms of connection are one of them. Some expressions of brand truth are one of them.

When the value being created depends on real presence, real trust, real people, or real place, synthetic substitution can quietly erode the very thing the brand or experience is meant to preserve.

The stack is moving faster than the discourse. The right response is not to speed up. It is to build the discernment that makes speed useful.

Not choosing sides. Building the taste, memory, and reasoning to know what must stay true.
